Leadership Essentials: Public Speaking

Public speaking is the #1 feared activity which is why leadership is magnified through the lens of public speaking.  Great leadership is communicated with a superior ability to provide dynamic speeches in public that capture people’s imaginations.

The public speaking platform is essential for leadership and developing the ability to communicate effectively to large audiences is crucial for leadership excellence.

Great leaders such as JFK and MLK are instantly recognized by only a few letters because their ability to communicate in the public speaking forum transformed our world and culture. Their legacies have grown because new generations view their legendary speeches which speak volumes about them as individuals. Powerful speakers create a magical connection with their viewers that is simply captivating and is the basis of leadership.

The art of public speaking can be learned by any motivated individual who desires to make an impact with their leadership communication. A very skilful communicator creates a connection, motivation, inspiration, and action through their command of message and the relatability of their communication style.

Becoming a presidential type speaker takes time and deliberate practice is needed to develop the necessary skills. Some people have the natural gift of gab and are fearless in front of large crowds, but this is not typical of everyone.

Ronald Reagan, known as the “Great Communicator”, developed his speaking abilities first as an actor and then as a spokesperson for General Electric (GE) touring the country for over a decade. He developed his public speaking abilities that transformed him from an actor into the President of the United States of America. “Public speaking is a vital Leadership skill”.

Action Steps for Improving Leadership with Public Speaking

Learn to cultivate your personal story and practice communicating to audiences. Start small to gain confidence and then expand to keep challenging yourself after you become comfortable. The rule is, “if you are too comfortable, then you are not challenging yourself enough”.

I recommend initially videotaping yourself giving speeches which will allow you to be your first critic and reduce flaws before presenting to your first audience. Video feedback has been found to be one of the best ways to give and receive feedback. You won’t believe how you really look…

Secondly, joining a public speaking group such as Toastmasters.org or taking a Dale Carnegie public speaking class will increase your learning ability and simultaneously provide community support from like-minded people. Lastly, the cheaper way to develop your public speaking would be reading a book and I recommend “Stand and Deliver” – a small book that packs a large punch.

If your aim is to be a leader then public speaking is an essential skill you must develop for success.

The Future of Leadership

According to Abraham Maslow, Peter Drucker’s management principles accurately apply to the leaders who have evolved and are at the top of human development. These leaders have met all of their requirements in life and their needs are fulfilled. The strategies purported by Peter Drucker neatly fit the lifestyle of the prototypical leader.

Applying Peter Drucker’s principles to leadership is an effective way to operate with efficiency and success. However, these tactics are only effective for a small minority of leaders.

Today, leadership is not based on old-school principles of preformatted industry giants with similar executive knowhow who replace each other with symmetry. Rather, the leadership role has embraced different styles and types of individuals that compliment the change in society at large. Tomorrow’s leadership will continue to diversify and change in lockstep with the ever adapting economy. The knowledge economy has shifted responsibilities of leadership to a new breed of self-starters and entrepreneurs who do not possess the skills required from a leader who fits into Peter Drucker’s leadership principles.

Employees are more informed, consumers are more informed, the media keeps leaders honest, and the distance between yesterday and today is vast. Differentiated leaders will be the norm, and differentiation will be the requirement for continued economic success. The leadership dynamics have changed in some places, and will change in most places in the near future.

Leadership is not an isolated position as it once was, but rather, an all-inclusive “lead from the center” task that requires more interpersonal sophistication and greater self-awareness than ever before.

The landscape of leadership is not a “one size fits all” equation and all the gimmicks such as the top five qualities list will not suffice for enhanced effective leadership. Rather, leadership is simpler than it may appear. Leadership is at times scripted because people are still sensitive, but the old playbook has evolved into a more advanced scheme.

The power distance has decreased which has exposed the leadership position to increased scrutiny. The generational gap once highly guarded at the leadership position has been removed and the unassuming are taking the leadership reins. These young guns are not the prototypical leader of the past. They have to fill the leadership role with effectiveness in order for success because the leadership position is a critical component to the operations of the business.

The younger leader has to meet the leadership demand with attentiveness and ingenuity that requires a set of prior needs to be met that comes with experience. The time has not been amassed to produce the life satisfaction needed to bring desired competence to the leadership position. Regardless, the leadership task needs to be met and alternative methods need to be addressed to compensate for the lack of life experience. These are weaknesses that need to be developed into competence and designed strengths need to be maximized and leveraged to achieve leadership success.

Implementing techniques to facilitate the learning sequence using a shortcut method is the ideal approach for today’s young leader. A bold prediction follows: The leaders of today will surpass the leaders of yesterday because there are more weapons available for development, there is more openness for accepting failure, and the leadership role has expanded to include those from any race, creed, or color. The talent that is allowed to develop today is far and wide. The internal competition will fuel results and the inclusion will empower the once excluded into our super leaders of the future.

Strengths-Based Process: Leveraging Strengths for Success

We all have strengths – We all have weaknesses.

The common consensus is that we should improve our weaknesses to become more balanced and competent.  This misinformed belief leads people to become average. None of us are satisfied with average – there has to be another way to develop.

Yes, you need to be aware of your weaknesses and not allow them to inhibit your development.  Weaknesses need to be mitigated, but spending all of our time focusing on improving weaknesses is an exercise in futility.

We all have areas of weakness. There are several reasons for this and one reason is it is physically impossible to be perfect at everything. The best reason is that we do not mentally and physically enjoy doing the things we are weakest at doing and spend less time operating in those areas.  We avoid doing things that are unpleasant and we gravitate to doing the things that we enjoy the most. The things we enjoy doing the most become our strengths because we have more deliberate practice in these areas. Ultimately, we should concentrate on maximizing our strengths because we enjoy spending our energy and time focusing on these areas.

  • We have more to offer others when we express our strengths and cultivate our expertise.

Now that we have a mutual understanding on strengths and weaknesses; let me introduce you to the lever that enhances the strengths-based system.

There is an economic principle called competitive advantage.

It states that two competent people making two items each usually possess the ability to do one thing better than the other.  When each of them focuses on their strength – they can maximize their output in their best area.

Each person can produce more of one item when focused on doing only the thing they are best at doing instead of including their weaker skill. Each person has an abundance of one item and they need to fulfill the need provided by the item they did not create.

The key to unlocking the strength-based process is TRADE.

Trade creates wealth and Countries use this principle well.  Our civilization originated by using a bartering system which grew into a money system which is all based on the economic principle of competitive advantage. We as individuals can leverage this principle for our individual competitive advantage.

The prescription for implementation is:

  1. We need to identify our greatest strength.
  2. Develop this strength to be the best it can be.
  3. Find someone else who needs what we produce and has      something of importance that we are weak at producing.
  4. Trade services and create wealth for both parties.

A Win-Win Situation by leveraging the economic principle of Competitive Advantage for personal and professional development.

“Changing the Way the World Works”

There is Always a Solution

When all hope is lost there is still a solution.

There is never an end, but there is always a new beginning.

Are you willing to acknowledge alternatives and encounter the pain involved to travel the less traveled path?

Change is inevitable and accepting change is more difficult than change itself.

Identifying the solution is harder than proceeding.

The more opposition to change, the more pain involved in the process.

Accepting change provides satisfaction.

Let me leave you with a few chosen thoughts:

  1. If there is a will, there is a way.
  2. Nothing is impossible.
  3. It seems harder than it really is.
  4. When the going gets tough, the tough get going.
  5. Figuring out what to do is the hard part, doing it is the easy part.

The world is full of endless possibilities – riches to those that search and find the possibilities that are right for them.

Team effectiveness and Leadership Innovation is Enhanced by the Devil’s Advocate

Every team, in order to be effective, needs to have a devil’s advocate. A devil’s advocate is a member of the team that provides conflicting information and challenges the common consensus to ensure that all alternatives are considered and safety procedures are put in place to avoid the identified problems. Decision making is enhanced through this process and a more confident strategy is enabled with the critically important work of a devil’s advocate.

Benefits of having a devil’s Advocate on the team

• Reduces group think
• Compiles all information for consideration
• Presents uncomfortable information that directly impacts the strength of the decision
• Presents alternate points of view that creates innovative thinking
• Creates more creative and complex team thinking and problem solving
• Prevents flawed decision-making
• Allows for group decisions to be based on all information instead of narrow information
• Allows team members to consider alternatives
• Empowers others to stand for an opposing belief
• Empowers members to disagree with the majority
• Creates innovative solutions and improves employee morale

Keys to implementing an effective Devil’s Advocate role on the team

• Opposition to ideas needs to always be professional and never personal.
• Do not let team members know there is a Devil’s advocate in play because awareness of this role reduces impact on team thinking
• Additionally, awareness of the role reduces respect for the presented alternative opinions
 Bad Habits
Unfortunately, this practice is eliminated in many group scenarios due to increased ego and an inability to handle criticism for ideas. Some of the greatest failures in our history were due to times when people were afraid to speak out against the majority. When leaders become corrupt with power they do not enjoy any opposition that could challenge their position.
Good for the leader’s ego at the moment – terrible for the organization, and all connecting associations moving forward into the future.
Get your devil’s advocate today!!

Strategy Demystified

The term strategy is widely used and applied to many processes and situations in which are not strategy. The concept of strategy is misused in many circumstances and not truly understood. Most people look like a deer in the headlights when “Strategy” is mentioned. The following is a quick and concise guide to understanding “Strategy”. The thought leader behind the following is Richard P. Rumelt and his book is “Good Strategy – Bad Strategy” and I highly recommended it.

“A good strategy honestly acknowledges the challenges being faced and provides an approach to overcoming them….Strategy selects the path, identifying how, why, and where leadership and determination are to be applied” – Richard P. Rumelt

There are three (3) elements of strategy:

  1. Diagnosing the challenge
  2. Guiding the policy
  3. Taking reasoned action
  • First you have to “define the challenge” in order to create a strategy.
  • The strategy has to be practical and has to address the critical issues instead of ignoring them.

Goals are not strategies – This is a common mistake so make sure you understand the difference.

Strategy defines the framework for taking action to meet goals” –Keith Lawrence Miller

Defining a strong strategy

  1. A strong strategy stands a strong chance of accomplishing its mission.
  2. A strong strategy builds strength through its design.
  3. A strong strategy applies strengths to the most promising opportunity.
  4. A strong strategy allows for mission pivots or timely adjustments to deal with new conflicting information.
  5. When creating a strategy, you always need to consider the competition.

Questions to Create a Strong Strategy

  1. What are the competitions strengths and weaknesses?
  2. What are our strengths and weaknesses?
  3. Where are the leverage points?
  4. Where are the opportunities?
  5. What are the risks involved?
  6. How can we put pressure on the competition to take away their focus from their strengths?
  7. What is the hidden power of the situation that neither side has identified?

“Leadership needs more than charisma and vision – Leadership needs a solid strategy” – Richard P. Rumelt and Keith Lawrence Miller (combined)

Preventing Cognitive Shortcuts from Damaging Leadership Relationship Building

All of us develop cognitive shortcuts to efficiently comprehend the abundance of available information in a short amount of time, but concurrently we are also creating untrue assumptions about the world around us. Our information processing is not perfect and the created incorrect assumptions create an additional workload in the future. Working with incorrect data leads to more faulty information that damages processes and relationships.

Cognitive shortcuts stem from previous experiences.  A cognitive shortcut is a fast way to interpret information based on previous experience. The assumption is that the present situation will reflect a similar previous event and aids in faster information processing, increased reaction time, and decision-making.  Unfortunately, mistakes occur because situations and people are not always consistent across time and the unidentified variance creates confusion with the interpreted message.

Leadership is about relationships. Relationships take time to develop and cognitive shortcuts about others lead to false assumptions that damage important relationships and inhibit mutual growth.

Cognitive shortcuts are dangerous because they incorporate hidden stereotypes.  Stereotypes are created from cultural values so they have a small amount of truth, but stereotypes do not apply to everyone within a category and can be very offensive if recognized.

Leaders need to be mindful of their judgments and how their cognitive shortcuts play a role in their behavior. Additionally, leaders need to be careful of which cognitive shortcuts they use within relationships because false attributions can severe important business relationships. Leaders need to master the phenomenon of cognitive shortcuts in order to be effective in leading others and cultivating secure mutually benefitting relationships.

Why Goodwill is Priceless

Goodwill is derived from an accumulation of respect and the compounding effect can inadvertently change the world. Creating awareness within communities about having an abundant possession of goodwill promotes additional goodwill through the phenomenon of social proof, and an inherent human need to join a movement.  Goodwill promotes added commitment and can catapult an average leader into the ranks of the immortals.

Ten ways to acquire goodwill:

  1. Refrain from expressing a self-serving attitude
  2. Don’t be afraid to show others your human side
  3. Remove de-motivators from others perceptions
  4. Become an advocate for others desires
  5. Demonstrate daily adherence to your organization
  6. Become a role model for others
  7. Support charities
  8. Enable others to become difference makers
  9. Become a symbol of integrity by walking the talk
  10. Provide opportunities for development

Client-Centered Leadership

Rule #1 for successful client-centered leadership is to identify who are the clients. The common assumption is that business clients are customers, but the concept of client includes: vendors, employees, customers, board members, partnerships, media, and family. Satisfying everyone is an honorable achievement to strive for, but is usually impossible to sustain over time.

There has to be a framework for understanding the wants and needs of each client group in order to effectively promote successful business. Failing to support a link in the system could cause either temporary dysfunction or long-term damage that creates a tipping point of failure. Understanding the connections between clients and the impact they have on each other is essential to attending to needs.

Accomplishing a strong system of client-centered leadership will promote a cult-like following and commitment from clients. The system will advance to become self-sustaining for periods of time. The client-centered leader will need to attend to any needs in order to maintain system development.

The client-centered leader understands what is happening in the day-to-day interaction between client and business. The operation has to provide a win-win situation for both client and business in order to promote positive momentum for the system. Leadership is the core support for system development and leadership competence directly affects the organization ability to succeed. The increased responsibility is why industry leaders are rewarded with lofty compensation and their impact justifies the business allocation.

Executive Coaching directly impacts the ability to promote client-centered leadership by creating a customized framework around the individual leader’s traits and how they interact with the organization. Identifying solutions that target the discovered gaps with client disconnect and enabling the leader to address the immediate concerns to improve business processes.

New Leader – Team Communication Error: Problems and Solutions

Great individual performers who are promoted to leadership positions are used to producing superior results which are the reason for their promotion. These standout performers have customized frameworks set in place that guide their performance.  Their frameworks have taken years of development and their work experience and education has created a blueprint for success. As a new organizational leader, these company superstars’ job roles have changed. Now they need to rely on the work ethic of others to complete tasks and projects. They assume their job is to motivate a similar work production from their team members and this assumed inherent belief causes conflict.

The newly appointed leader tries to impose their work style on their team members because they have learned the most effective way for project success within the organization. A team member wants to use this information to leverage their ability to complete projects out of respect for their team leader and organization, but specific work styles are not always for everyone. The company as a whole wants prototypes of their new leader because of the superior gains realized through their company superstar’s individual performance. Everyone involved wants to meet this goal, but the internal structure cannot support the mission. Solutions are needed to avoid a domino effect of failure before it is too late.

Imposing the leader’s work style on team members has a way of backfiring, and causing internal conflict because people have different abilities and styles that are sometimes inflexible. This misalignment causes frustration, friction, and a lack of effective communication for everyone involved. Ultimately, the project suffers, employee’s turnoff, and the company superstar is now seen as an incompetent leader.

Leadership coaching removes the situational dilemma associated with leadership promotion by providing a framework for understanding different work styles and mediates the communication to improve the overall message. Usually, a new leader’s message gets lost in translation because of the emotional elements involved in these novel situations such as the transition to having enlarged responsibilities while at the same time having less control. The new leader has to understand the new territory of leadership and how to effectively navigate the controls by influencing team members to execute their style effectively to complete the project with excellence and on time. Leaders hold accountability, create a vision, communicate the mission, and inspire their team members to contribute their best. Leadership coaching provides the support system needed for new leaders to steer their team to success and create greater gains for their organizations sustainability. As you can see, the return on investment for leadership coaching is impressive when understood in the correct context.
